DMAIC overview

DMAIC (Define, Measure, Analyze, Improve, Control) is the structured problem-solving framework at the heart of Six Sigma. Unlike a general project plan, DMAIC enforces a logical gate between each phase: you cannot declare the root cause found (Analyze) until you have measured the process and confirmed the measurement system is trustworthy (Measure). Each gate is called a tollgate review.

The five phases at a glance

PhaseCore questionKey deliverablesExit criteria
DefineWhat is the problem, who does it affect, and what does success look like?Project charter, SIPOC, Voice of the Customer, CTQ tree, stakeholder mapSponsor approves charter; scope is bounded
MeasureHow bad is it, and can we trust the data?MSA / Gage R&R, baseline process capability, data collection plan, process map with dataMeasurement system verified; baseline Sigma level established
AnalyzeWhy is it happening?Fishbone / 5 Whys, multi-vari study, hypothesis tests, regression, FMEA, verified root causesRoot causes statistically confirmed; trivial many vs. vital few identified
ImproveWhat changes will fix the root causes?Solution alternatives, Pugh matrix, pilot plan, DOE results, improved Sigma levelPilot demonstrates significant improvement; solution validated
ControlHow do we keep the gains?Control plan, updated SOP/work instructions, SPC charts, response plan, project handoffGains sustained for agreed period; process owner signs off

DMAIC vs PDCA

PDCA (Plan-Do-Check-Act) is an iterative improvement cycle; DMAIC is a structured project methodology. PDCA works best for small, localized improvements where the cause is already understood. DMAIC is appropriate when the root cause is unknown, the problem spans multiple functions, or the financial stakes justify a rigorous analysis phase. As a rough rule of thumb, a Black Belt project often runs about 3–6 months, while a kaizen event (a short PDCA-style improvement burst) usually runs 3–5 days.

The CQE exam tests both; see the CQE page on PDCA vs DMAIC →

The Black Belt role

A Black Belt (BB) is the project leader and statistical expert. The BB does not solve the problem alone—they facilitate the team, apply statistical tools, and remove analytical obstacles. Key distinctions:
